People often ask me what makes a great leadership retreat. My answer usually surprises them. It isn't the two days we spend together. It's everything that happens before...and everything that happens after.

I've seen organizations invest significant time and resources into offsites that inspire everyone in the moment, only to watch the energy fade as soon as people return to work. Not because the retreat wasn't good. Because the retreat was treated as a one off solution instead of an activation for lasting change and growth.

What Happens Before We Ever Facilitate a Retreat

At Cofinity, we approach leadership retreats differently. Before we ever design a team experience, we take the time to understand the team. We begin by partnering with the executive leader to define what success looks like and the outcomes the organization needs to achieve; short and long term. From there, we immerse ourselves in the team's day-to-day reality. We attend leadership meetings, observe how the team works together, and conduct confidential one-on-one conversations with every team member.

This preliminary work and the 1:1 conversations are some of the most valuable work we do. It's where we begin to match strategic objectives with team capacity for execution.

From Insights to a Retreat Agenda People Trust

From these insights, we identify the themes that matter most, not the topics we assume are important, but the ones that will have the greatest impact on the team's ability to lead and execute together.

We present team findings with a draft agenda to get input on what the team collectively agrees to focus on. We invite every team member to be a part of retreat agenda formation and align on the agenda agreement before they ever walk into the retreat.

We prioritize collaboration with leadership team to get buy in early so everyone is 'all in' on the agenda, increasing participation, setting the tone for engagement, and upping commitment to the process during and most importantly after.

The retreat itself becomes a focused working session where the team strengthens relationships, builds new ways of working, visions and solves business issues at hand, and creates practical agreements that improve how they operate together, tomorrow and going forward.

The Work Continues After We Leave the Room

But we don't stop there.

Beyond just facilitating retreats. We design the conditions for leadership teams to work differently long after the retreat is over. We provide real-time leadership skill enhancements, team engagement tools, communication strategies, and more. We believe the genius is already in the room and we are simply there to highlight it and bring it out.

After the retreat, we measure progress, and develop the leadership and team tools to integrate new behaviors become everyday habits. Whether that's Leadership Team agreements, decision-making model, meeting rhythms, onboarding playbooks, or ongoing team coaching, our goal is to ensure the momentum created during the retreat becomes part of the organization's culture.

Because a successful retreat isn't measured by how people feel when they leave, although important. It's measured by how differently the team works together six months later. That's the outcome we design for. A stronger leadership team, a healthier organization, and a lasting foundation for growth.
